Requests processed, drafts produced and model calls made describe activity. A real result needs an agreed outcome, a comparison with the previous process and a cost that includes keeping the system useful.
Start by asking a concrete question: which business task should now be faster, more accurate, less expensive or easier for customers? Pick one primary outcome, then add quality and safety limits. A speed improvement is not a success if it produces more incorrect records or shifts a larger review burden onto your team.
Establish a baseline that can be reproduced
Measure a representative period before launch. Record volume, case difficulty, completion time, errors and the human effort needed to correct them. Agree what counts as an accepted task. Include cases where the system should decline, seek more information or escalate to a person.
If the workflow was previously undocumented, measuring it is part of the project. Do not manufacture a precise saving by comparing a measured new process with a guessed old one. Keep the method, exclusions and sample period in the same report as the results.
Separate capacity from cash
Consider a hypothetical month with 1,000 support tasks. The old process takes ten minutes per task. The new process takes four minutes plus three minutes of review. The net capacity released is three minutes per task: 3,000 minutes, or 50 hours.
At an assumed loaded rate of USD 24 per hour, that capacity has an estimated value of USD 1,200. It is not automatically USD 1,200 saved in the bank. If documented reductions in overtime or external invoices are only USD 300, and the system's monthly operating and allocated setup costs are USD 500, the measured cash effect is minus USD 200.
The system may still create useful capacity or improve service, but those benefits need their own evidence. Report them separately. Do not add a theoretical labor saving and a realized cost reduction if they describe the same benefit.
A result becomes useful when the team can trace it from a business outcome back to a definition, a source and a complete cost. — Nicke Studio editorial note
Use a balanced scorecard
| Metric | Definition to agree | Evidence source |
|---|---|---|
| Accepted completion rate | Completed cases meeting the quality criteria divided by eligible cases | Sampled records and review decisions |
| Net time per case | Processing plus review, correction and exception handling | Workflow timestamps and human time samples |
| Cost per accepted task | Relevant operating costs divided by accepted outcomes | Supplier invoices and usage records |
| Serious error rate | Errors with agreed business consequences divided by reviewed cases | An incident and correction log |
| Realized financial effect | Verified savings or incremental gross profit less relevant costs | Finance-approved business records |
Define denominators and exclusions before the report is produced. A completion rate can look excellent if difficult cases disappear from the eligible population. Where a case is escalated appropriately, show that as a separate outcome instead of quietly counting it as an automated success.
Make the comparison fair
Changes in staffing, seasonality, demand and case mix can affect the result. Where practical, compare similar work with and without the system, use a staged rollout or keep a suitable comparison group. State the limitations if the project cannot support a strong causal claim.
A small pilot can reveal workflow problems, but it does not automatically establish statistical significance. Agree the evaluation design and the level of uncertainty appropriate to the decision. A model benchmark from an unrelated task cannot replace that work.
Inspect actual runs, including failures
OpenAI Evals is one way to build repeatable evaluations, while Langfuse provides tracing and evaluation-related functionality. Neither tool proves commercial success by itself. The agency should be able to connect selected runs to accepted outcomes, reviewer decisions and relevant cost records.
Ask for redacted examples that show:
- A normal case completed correctly.
- A difficult case sent to the right person.
- A failure of a connected service and its recovery.
- A changed document or model version and the evaluation repeated afterward.
- An export your own team can inspect without relying on screenshots.
Keep access proportionate and protect sensitive customer information. The OWASP excessive-agency guidance is relevant when systems can take actions, but security controls and business-value measurement remain separate requirements.
## Applying this with your team
For an Australian team, use the actual customer channels and review hours rather than assuming one national operating schedule. Name the person who approves business terminology and the person who owns the integration. Agree on currency, handover windows and response expectations in the proposal so that a remote implementation remains understandable to the people running it. Use your own cases and a comparable period to review performance. Keep difficult cases and human escalations visible even when they reduce an attractive headline number. Agree with operations and finance which benefits represent capacity and which qualify as realized savings in their records.
Decide what happens next
At each review, choose whether to continue, revise or pause. Name the person responsible for each missing metric or corrective action. Do not treat a new dashboard as evidence that an unresolved problem has disappeared.
Compare your reporting with the red flags checklist, review the proposed tools and include environmental resource use where it matters to your decision. For help defining a measurable workflow, explore Nicke Studio's services or share your current process.
